AI and an airline: building our Command Room
There are pilots flying all over Japan, helicopters and aeroplanes flying in all kinds of conditions across the country, and the people who manage them and run the company.
When I took over this company, there were four people besides me, and one aircraft, an R44. And even that aircraft could only be used for another six months.
"Boss, in six months we won't have an aircraft. Please do something."
I still remember clearly the day our head of maintenance said that to me.
While we were small, I could talk with every employee every day and run the company on "Let's do this next!" But now, counting everyone involved, we are well over 100 people. There is simply no time to talk with everyone and decide "Let's do this next!"
So what happened? Our staff, and our pilots in particular, did not know their shifts until the day before. A pilot's dream was to know their schedule one week ahead. That was the sorry way we kept running.
Of course, we had tried to improve things, and they were getting a little better. Even so, in the busy season the schedule was impossible to read.
So, to bring the company properly under control, I put forward a plan at the time of our merger in September 2026. A room that could see everything: not flight operations control, but a room whose purpose was to see the whole company. We would call it the "Command Room". I just came up with a name that sounded the part.
Push-back from all sides
Because I had not explained it well enough, push-back came from all sides.
"This has been a problem for nine years and nobody could fix it. It isn't going to be that easy."
"Just how much money are you planning to spend on this?!"
There were reactions like that, and some felt the name "Command Room" looked like it would change the chain of command.
Well, I understand why everyone pushed back. But if you don't just go for it at some point, nothing improves.
And to be honest, I was anxious too. This was something I had tried, and tried, and tried again, and still could not do. Trying once more takes a lot of courage.
On top of that, we are short of people. Unless I did everything myself, the moment I leaned on someone I might hear "See, I told you so."
This is a company where we built and kept a culture in which staff say what they think, whether to the chairman or the president. Chairman or not, I could not get anywhere while people were against it.
"Here goes the chairman again with another one of his ideas. Heaven help us."
That is roughly how PROJECT Command Room began.
The forgetful AI
So, here is how I first explained it, to the board at the very start:
"In the end, AI may do a lot of things for us, but first we will build the framework."
That is what I said, but...
First, I try asking AI to do simple jobs. The first thing I want to solve is the biggest of our problems: shifts.
For that, we need to know what work there is. We need to know the maintenance status of each aircraft. And constantly, in real time. I start using AI to do one job after another.
But AI forgets things straight away.
It was so forgetful that I began to worry about where this was going. So first I decided to write some basic rules and follow them myself, and I made a rule book. I gave it a name that sounded the part, too: "LEGEND".
First, I pinned down the chain of command, the thing people were most likely to worry about when setting up a Command Room. The Command Room is a support role, nothing more. I wrote that clearly in Chapter 1.
On that basis, I set out what the Command Room does.
Then I told the forgetful AI, "Always look at this LEGEND," so it could remember all sorts of things. That is where it all began.
Building a brain that does not forget
Come to think of it, if I made it a habit to create a file, save it, and look at the saved file, wouldn't the AI stop forgetting? For people who use AI, this is probably obvious, but that is when it dawned on me.
So I worked out how to gather information, told the AI all the important parts of our regulations and manuals, and had it read all the data that flight operations control had handled until now. Read, read. Forget, write it down, read what was written down and then read. I repeat this, but even so, long conversations and instructions still get forgotten.
On top of that, I'm quite a restless, hyperactive type, so I throw several things on my mind at the AI at once. What we had worked on before would stop fitting together.
Then an idea came to me. Like a human brain, the data saved on the PC so far would play the role of the cerebrum. Separately, I would make a slimmed-down file that works like the brain's hippocampus. Write into it all the time, compress it, move it into the folder that plays the cerebrum. And leave links behind, like synapses.
To people who are good with AI, this may also be obvious. But I'm a beginner. I was happy just to have thought of it.
And I wanted to try it.
I tried it. Amazing. Truly amazing.
What is amazing? A brain that does not forget, complete.
Records must never be altered
Not only airlines but all transport companies are thorough about one thing: records must never be altered!
So we never overwrite files either, and we keep the whole history. For everything we made, the reason we made it. For everything we corrected, the reason we corrected it. Everything from the past is still there.
In human terms, this is experience.
Say a scientist tests an idea in an experiment. Success or failure? In fact, to a researcher, that does not matter. All that matters is the fact: "When I did this, this happened." Getting what you hoped for is a success, but what really matters is why you tried it, and what happened.
Now suppose you forget that failed result. You will probably think of the same idea and do it again. But it takes time, and your past experience goes to waste.
There are people who research efficiently and people who don't. Everyone is better or worse suited to any kind of work. If you forget, or never record, the results of your own experiments, you end up doing the same experiment again, and you may waste the limited time you have in one life.
On the other hand, if everything is recorded very precisely, a nearly identical experiment can bring results thanks to one tiny difference. You might reach a goal you could not reach from vague memory by repeating similar experiments many times. Pure chance, really. Something like the blue light-emitting diode.
AIAI for the transport business
What I mean is this: things that used to be achieved only through a rare kind of focus are very likely to become easy with AI.
In particular, for businesses where records must not be altered and where people and things move in real time to earn money, in other words the transport business, AI has the potential to be enormously powerful.
After all, what we could not do despite investing tens of millions of yen in system development, we can now do with just 10,000 yen, in one month.
At this point, everything from building websites to sorting daily data, gathering information and running the company in real time becomes possible.
I am not letting AI run the company. I have AI gather information, and I tell it to do the calculations people used to repeat, and it outputs the results. Even so, because it can imitate how the brain works, we can create a situation as if a head of department were working 24 hours a day, 365 days a year.
Whether you can come up with it
Most of us have, at some point, taken some kind of IQ test and daydreamed about what our IQ might be. But honestly, if you let AI take an IQ test now, everyone would answer every question within the time. In other words, in this day and age, the kind of brainwork we used to call IQ is no longer needed.
Whether you can come up with the idea: that one thing alone. And whether you can keep coming up with ideas.
Beyond that, what I think about is my own physical experience.
I love snowboarding, and I even turned professional. Snowboarding has nothing to do with business, most people would think. But business has GO / NO GO decisions too. I feel snowboarding helps me make them.
Decisions where, once you say GO, you cannot turn back and must not turn back, and decisions where you can. Moments when you must weigh up gains and losses in a very short time and commit. They don't come often, but there are times when I feel it helps.
Already in a new era
I don't know what affects human judgement, or how ideas come to us.
But I can only think that we have already crossed a line and entered a new era. I believe this is an explosive evolution of the very function of the human brain that humankind has developed the most.
As long as we can come up with the ideas, someday we might even be able to leap across time and space.
